A look inside

Executive Summary

For the last few years, most businesses have used AI the way they use a calculator: ask a question, get an answer, decide what to do next. That era is ending. Agentic AI refers to systems that do not wait to be asked. They monitor operations, notice when something is off, decide on a response within limits you set, take action across your software, and learn from the result.

Think of them less as tools and more as a network of tireless digital team leads, each specializing in a domain such as receivables, logistics, customer care, or sprint management, and each coordinating with the others at machine speed. The result, when it works, is an organization that catches problems before they become crises.

40%of large organizations report scaling AI agents, up from 27% a year earlierMcKinsey & Company, 2026
33%of enterprise software apps will include agentic AI by 2028, up from under 1% in 2024Gartner, 2025
15%of day-to-day work decisions will be made autonomously by 2028, up from 0% in 2024Gartner, 2025
40%+of agentic AI projects will be canceled by the end of 2027Gartner, 2025

The five things to remember

  1. Agentic AI acts; traditional AI advises. Agents perceive, reason, act, and learn in a continuous loop, which is where the compounding value comes from.
  2. Start narrow and measurable. One or two high-friction processes, clear KPIs, and a 90-day pilot beat an enterprise-wide "AI transformation."
  3. Decision rights come before deployment. Decide in writing what an agent may do alone, what it must report, and what always needs a human.
  4. Beware "agent washing." Gartner estimates only about 130 of the thousands of vendors marketing agentic AI offer genuine agentic capability.
  5. Small businesses can win here too. I built and run a full software product as a one-person company with AI as my engineering partner. Section 06 shows how.

That is the summary. The full paper has the detail, the diagrams, and the tools.

Michael A. Sarro is the founder of MettaTrack LLC and the author of AI for Business Success, a practical guide for business owners and leaders on applying AI to productivity, decision-making, customer retention, and revenue growth.

He is the sole developer of MettaTrackAI™, a cross-platform metabolic health tracking app built with AI as his primary engineering partner. Building a complete software product as a one-person company, with AI doing much of the engineering under his direction and review, shapes his practical, results-first view of what AI can and cannot do for a business.

Mike also brings 30 years of experience as a metabolic health and performance coach. That background taught him the principle at the heart of the white paper: sustainable performance comes from building strong foundations, measuring what matters, and improving in steady, compounding cycles.
